99 F250 SD NPI to PI swap

I found a set of PI heads for a good price. Aside from needing a PI intake and either opening up the head volume or replacing the pistons to keep the compression down; what would I need? Will my PCM be able to adapt to the changes or do I need to have it reprogrammed? I've searched a couple sites and I can find a bunch of info for the Mustang but with a 250 SD I'm concerned with keeping good low end a torque for towing, as well as making hp gains. I've got a good mechanical background and can put just about anything back in the same condition as it came from the factory, I'm just not so confident in swapping out major components without hearing from someone that's had success.

Thanks,
Pat
