1994 4x4 shifts very hard

my 94 f150 4x4 is shifting very hard, the truck will frun up to about 3500-4000 before shifting out of 1st gear, and will not shift right when going down the road, it feels like it wants to shift and seems to jerk a bit it will shift if you let up on the gas but it still feels like it is almost shifting from drive to overdrive, it had a digital dash with the VSS on the rear axle and I have changed that, the problem appears worst when you first start it up and gets a little better after it is warmed up. I am almost tempted to yank it out and put an old school C6 set up in it with an older transfer case. but if i do that I would have a lot more work to do to set it up right. do i need to pull the tranny and rebuild it or is it just some type of computer problem, my dash does not work at all would that have anything to do with the problem..... any help would be great
